AI Transformation Blueprints

Business Architecture for Marketing: AI Transformation Blueprint

Marketing architecture with the AI layer in place: 12 value streams, a 98-entity data model, 43 agent specs, 64 use cases and 45 controls.

What this blueprint is for

A blueprint is the business architecture of one function with AI designed in: its capabilities, value streams, data, agents, use cases, controls, operating model and roadmap, all in one model with shared IDs.

Teams use it to decide where AI goes in the function, under what oversight and in what order, and to brief the executives who fund it.

About This Blueprint

The AI Transformation Blueprint for Marketing is for CIOs, architects and transformation leads who must decide where AI creates, targets and optimizes in marketing, under what oversight and in what order. It links capabilities to 12 value streams, a business data model, 43 agent specification starters and 64 use cases. Controls tied to risk tiers, an operating model and a three-wave roadmap give leadership a program to approve. A leadership presentation template helps carry it.

About the Business Architecture for Marketing

Marketing's full business architecture is here, with AI part of the design. It includes everything in the AI-Ready Capability Model edition and adds the views a program needs once it moves past ranking capabilities: how campaigns and content flow, what data they run on, which agents act where, under what controls, run by whom and in what order.

The 12 marketing value streams break into 64 stages with their steps. Each stage is described as it runs today and AI-native, with the human checkpoint marked. The data model spans 16 subject areas, 98 entities, 667 attributes and 354 relationships, with sensitivity and data-quality requirements, which matters when agents work with customer records.

Delivery material sits on top: 43 agent specification starters with tool permissions, guardrails and escalation paths; 64 use cases written as structured business cases; and 45 controls and responsible AI principles tied to risk tiers. The operating model names governance bodies, a RACI, an agent lifecycle, role impacts and new roles; a three-wave roadmap sequences the work; and a leadership presentation template carries it to the CMO and the executive team.

Why It Matters

Marketing tends to adopt AI from the bottom up. Copy and image generators, audience models, bid optimizers and campaign assistants spread team by team and agency by agency, each with its own review habits. Leadership rarely has a view of which agents can publish or spend, which customer data they use, or which control applies when one produces something off-brand or wrong.

The blueprint gives the program a single design. Agents are placed at the value stream stages where they act and on the data entities they read; use cases point to capabilities; controls follow risk tiers. That allows leadership to set rules once, such as AI drafting the campaign plan while the Campaign Owner approves plan, budget and success measures, and to apply them to every new tool and agency.

Where It Is Used

Building the marketing AI program. Turn the 64 use cases, the prioritization model and the three-wave roadmap into a sequenced program, with each wave backed by structured business cases.

Redesigning campaign delivery for AI. Compare each stage of a campaign value stream today with its AI-native version, and confirm where owners approve plans, budgets, content and the go or no-go.

Specifying agents that publish or spend. Use the agent specification starters to set what a content or media agent may create, publish or spend, its guardrails and its escalation path.

Governing AI-generated content. Adopt the controls and responsible AI principles tied to risk tiers as the baseline for brand, legal review and agency work, and assign them through the RACI.

Customer data readiness. Check customer, campaign and performance data against the data model's entities and data-quality requirements before relying on it for targeting or personalization.

Marketing roles and team design. Use role impacts, new roles and the bonus material on marketing roles and operating model archetypes to plan how teams and agency relationships change across the waves.

Who Works With It

Business and enterprise architects. Keep the blueprint as the connected design for marketing and trace changes across capabilities, stages, data, agents and controls.

CMO and marketing leadership. Use the leadership presentation, roadmap and business cases to decide what to fund and in what order.

Brand, content and campaign owners. Validate the AI-native stages for their work and confirm the approvals that stay with them.

AI governance, privacy and risk owners. Adopt the controls and principles as the starting rule set for marketing AI.

Marketing operations, data and engineering teams. Build from the data model and agent specification starters with permissions and escalation paths already written.

A Blank Slate, Consultants, or a Reference Model

A connected marketing architecture with AI designed through it can be produced three ways, and they differ in time, internal effort and how consistent the views are with each other.

  • Building it from a blank slate. Capabilities, value streams, data, agents, controls and a roadmap each need workshops, drafts and review cycles with marketers who are also running live campaigns. Keeping references aligned across all of them while each is changing is where the work drags.
  • Hiring consultants to build it. Consultants or agencies can staff the workstreams, but much of their time goes into drafting structure that every marketing function shares. The views may come in different formats, and keeping them linked is your job afterwards.
  • Starting from this model. You begin with every view drafted and cross-referenced. Teams adapt a connected design to your brands, channels and data, and a first program can reach leadership well before a blank start would allow.

Outside help is best used tailoring the design to your brands and customers, testing it against your own data and helping leadership decide sequencing and approval rules. The ratings describe a typical large enterprise and are a starting point for your own.

First Steps

  1. Read the Welcome document and the implementation guide.
  2. Choose the value streams that matter most to marketing leadership and review their AI-native stages.
  3. Agree the approval point for every agent that can publish content or commit spend.
  4. Score the use cases and check their customer data needs against the data model.
  5. Adapt the three-wave roadmap and leadership presentation and take the program to approval.

Read the Public Sample

What happens after 180 days?

Your license to use the files does not end. Corrections are free for as long as you use the files. New versions released within 180 days of purchase are free: we email you a new download link when one is released. There is no renewal after that: you can buy a new version at 25% off its price.

Can I load the content into our own AI tools?

Yes, within the license. The Enterprise license allows internal tools, including your own assistants and agents. Neither license allows training, fine-tuning or prompting AI systems for third parties.

Does the package cover AI laws and regulations?

No, by design. It is business architecture: capabilities, value streams, data and the AI layer describe what marketing does and how AI fits, and they hold whichever laws apply where you operate. The risk tiers, principles and controls are durable practices your compliance team maps to your own jurisdictions.

Why not just ask ChatGPT or another AI assistant?

An AI assistant can suggest ways marketing might use AI and outline some agents, which is a sensible first step. Its answers vary between runs and its parts are not checked against each other. This blueprint is for a program that the CMO, finance and risk owners will review: stable IDs, cross-references validated between capabilities, value stream stages, data entities, agents, use cases and controls, a risk tier for every capability, agent and use case, 43 agent specification starters with permissions and escalation paths, 45 controls, and a scoring model you weight yourself.
