AI Transformation Blueprints

Business Architecture for Research and Development: AI Transformation Blueprint

R&D architecture for AI planning: 12 value streams, a 112-entity data model, 43 agent specifications, 60 use cases and 46 controls.

What this blueprint is for

A blueprint is the business architecture of one function with AI designed in: its capabilities, value streams, data, agents, use cases, controls, operating model and roadmap, all in one model with shared IDs.

Teams use it to decide where AI goes in the function, under what oversight and in what order, and to brief the executives who fund it.

About This Blueprint

The R&D AI transformation blueprint is for CIOs, architects and transformation leads who need to decide where AI goes in research and development, who stays accountable, and in what order the work happens. It starts from 40 L2 capabilities with AI profiles and adds what a program needs: value streams redesigned for AI with a human checkpoint at every stage, agent specifications with tool permissions and guardrails, 60 use cases written as business cases, controls tied to risk tiers, a RACI and a three-wave roadmap. A leadership presentation template turns it into a case for funding.

About the Business Architecture for Research and Development

The blueprint is a business architecture for research and development with the decisions an AI program needs already worked through. Its base is the same capability model sold on its own: 10 L1, 40 L2 and 158 L3 capabilities with definitions, 161 KPIs and an AI profile on each L2. Everything else in the package is tied back to those capability IDs, so a value stream stage, an entity, an agent or a control can always be traced to the capability it serves.

Four connected layers sit on the capabilities. The 12 R&D value streams break into 60 stages, each described as it runs today and as it would run AI-native, with the human checkpoint named; 11 standard value streams come with them. The data model sets out 16 subject areas, 112 entities, 829 attributes and 440 relationships with sensitivity and data-quality requirements. The 43 agent specification starters give each agent tool permissions, guardrails and an escalation path, and the 60 use cases are written as structured business cases.

Governance and delivery close the loop. The 46 controls and responsible AI principles are tied to risk tiers; the operating model sets out governance bodies, a RACI, an agent lifecycle, role impacts and new roles; and a three-wave roadmap sequences the work. A leadership presentation template, a value streams deck and an implementation guide turn the content into something a steering committee can act on.

Why It Matters

Most R&D AI efforts start with a use case and work backward: a team finds a model that drafts test plans or summarizes prior research, and only later asks what data it reads, who signs off its output and what happens when it is wrong. By then the answers differ from one project to the next, and the design history R&D depends on is spread across tools that were never meant to share it.

The blueprint reverses the order. It sets out the capabilities, the end-to-end flow of work, the data, the agents and the controls first, so each new use case lands in a structure that already says who is accountable and what evidence is kept. That matters in a function where a test conclusion can release or reject a design and a wrong answer can reach a product.

Where It Is Used

Redesigning an R&D value stream for AI. Take one of the 12 value streams, compare the today and AI-native descriptions stage by stage, and agree where the human checkpoint sits. Teams get a target process they can review before any agent is built.

Specifying agents before buying or building them. Start from the 43 agent specification starters, adjust tool permissions, guardrails and escalation paths to your environment, and hand the specifications to engineering or suppliers as the requirement.

Building the AI use case portfolio. Compare the 60 use cases as business cases, link each to its capability and value stream stage, and fund them in the order the roadmap suggests rather than the order they were proposed.

Planning research and test data readiness. Use the 112 entities and their sensitivity and data-quality requirements to find which research, design and test data must be cleaned, governed or connected before a use case can run.

Standing up AI governance for R&D. Adopt the 46 controls and responsible AI principles, map them to your own risk tiers and policies, and use the RACI and agent lifecycle to assign who approves, monitors and retires each agent.

Making the case to leadership. Adapt the leadership presentation template with your own ranking, roadmap waves and first use cases, and ask for funding with a plan already behind the request.

Who Works With It

Business and enterprise architects. Own the model, tailor it, and keep the links between capabilities, value streams, data, agents and controls intact as it changes.

R&D leadership. Use the roadmap, role impacts and leadership presentation to set priorities and decide which teams change first.

AI, data and engineering teams. Build from the agent specifications and data model, treating tool permissions, guardrails and data requirements as acceptance criteria.

Risk, quality and governance leads. Review the controls, risk tiers and human checkpoints, and map them to the policies and jurisdictions that apply to the organization.

Transformation and program managers. Run the three-wave roadmap as a program, with use cases as the work items and the RACI as the accountability model.

A Blank Slate, Consultants, or a Reference Model

Assembling an R&D AI architecture means connecting pieces that are usually built by different teams at different times: a capability map, process designs, a data model, agent designs, a governance model and a roadmap.

  • Building it from a blank slate. Internal teams can build each piece, but they tend to build them one at a time, and the links between them are what slips. Expect many workshops, review cycles and rework before the value streams, data model and controls agree with each other.
  • Hiring consultants to build it. A consulting team can produce all the layers together and facilitate the decisions. A large share of the engagement still goes on drafting generic structure that every R&D function shares, before any time is spent on what is particular to you.
  • Starting from this model. All layers arrive cross-referenced, with checked links between capabilities, stages, entities, agents, use cases and controls. Your effort goes into adapting them: removing what does not apply, re-rating, and fitting the operating model and roadmap to your organization.

The blueprint does not make the decisions only your organization can make about risk appetite, investment and people. It moves the work from drafting a structure to reviewing and adapting one, which is where internal experts and any outside advisers add the most.

First Steps

  1. Read the Welcome document and the implementation guide, then skim the leadership presentation to see where the package leads.
  2. Validate the capability model and AI ratings with R&D leads.
  3. Pick one or two value streams and walk their today and AI-native stages with the people who run them.
  4. Check the related entities in the data model against the research and test data you actually hold.
  5. Choose first use cases and their agents, and adapt the controls, RACI and agent lifecycle that govern them.
  6. Set your own three-wave roadmap and present it with the leadership template.

Read the Public Sample

The sample follows one thread through the package, testing, and is 0.79% of the content. From the Testing (RD-5.2) AI profile:

  • Work patterns: Analysis & insight, Content generation, Transactional processing

What happens after 180 days?

Your license to use the files does not end. Corrections are free for as long as you use the files. New versions released within 180 days of purchase are free: we email you a new download link when one is released. There is no renewal after that: you can buy a new version at 25% off its price.

Can I load the content into our own AI tools?

Yes, within the license. The Enterprise license allows internal tools, including your own assistants and agents. Neither license allows training, fine-tuning or prompting AI systems for third parties.

Does the package cover AI laws and regulations?

No, by design. It is business architecture: capabilities, value streams, data and the AI layer describe what R&D does and how AI fits, and they hold whichever laws apply where you operate. The risk tiers, principles and controls are durable practices your compliance team maps to your own jurisdictions.

Why not just ask ChatGPT or another AI assistant?

General-purpose assistants are good at sketching an R&D process or listing ideas for AI in testing, and that helps while you are getting oriented. A blueprint for an AI program has stricter requirements. The capabilities, stages, entities, agents, use cases and controls have to refer to each other correctly, stay the same from one session to the next and carry ratings someone can challenge. This package gives you stable IDs, validated cross-references across all of those layers, a rated AI profile and risk tier on each capability, agent specifications with tool permissions and escalation paths, controls tied to risk tiers and a scoring model with your own weights. Use your assistant to draft and explore on top of it.
