Value Streams

Cybersecurity Value Streams: AI-Ready Edition

12 cybersecurity value streams in 60 stages, each shown today and AI-native, with its target AI mode and human checkpoint

What this value stream set is for

These value streams show how one function's work runs from the trigger to the result, stage by stage, as it runs today and as it could run with AI. Each stage names the target AI mode, the agents involved and the checkpoint that stays with a person.

Teams use them to decide where AI goes in the work, to plan process redesign stage by stage, and to tie each stage to the capabilities that enable it.

About These Value Streams

The Cybersecurity Value Streams: AI-Ready Edition is for CIOs, architects and transformation leads who need to see how cybersecurity work runs from trigger to value, and where AI belongs in it. It covers 12 value streams in 60 stages. Each stage is shown as it runs today and as it could run with AI, with the target AI mode, the agents involved and the human checkpoint that stays with a person. It is the value-stream part of Business Architecture for Cybersecurity: AI Transformation Blueprint, sold on its own.

What's Inside

The same 12 value streams come in three files: a deck to present, a workbook to work in and a guide to read. The workbook holds every field; the deck shows each stage as it runs today and AI-native, with its AI mode and human checkpoint.

  • 12 cybersecurity value streams and their 60 stages, each with its steps, stakeholders, entry and exit criteria, and the capabilities that enable it
  • For every stage: today's pain points, the AI-native future state, the agents involved, the target AI mode, the human checkpoint and KPIs
  • 14 standard cybersecurity value streams with their steps, as a reference process view
  • The Value Streams deck (PowerPoint): every value stream as a flow, then stage by stage
  • The workbook (Excel): the value streams and every stage, in sheets you can filter and extend
  • The guide (Word): the scales used at each stage (AI mode, human oversight, risk tier and work pattern), every value stream in prose, and the license
  • Free corrections, and new versions free for 180 days

Every file names your organization and carries your license ID.

The 12 Value Streams

Each value stream runs from a trigger to the value it delivers. The list gives that value and the number of stages.

  • Business Direction to Funded Security Program (5 stages): A security program funded against the threats and business services that matter most, run as one portfolio, and reported to leadership and the board in measures they can follow.
  • Security Risk Identified to Risk Decision (5 stages): Every material security risk rated in business terms, decided by the accountable owner at the right authority level, recorded with its treatment and watched until it closes.
  • Joiner to Leaver Access (5 stages): People who have the access their role needs on their first day, extra access only on the accountable owner's approval, access that follows each change of role, and nothing left behind when they leave.
  • Privileged Access Request to Closed Session (5 stages): Privileged work done through time-bound elevation, with standing privilege kept only where its reason is approved, each elevation approved by the accountable owner, and a full record of what was done.
  • Review Cycle to Certified Access (5 stages): Access that its accountable owners have confirmed is still needed, unneeded access removed, nonhuman identities owned and right-sized, and the evidence kept.
  • Threat Report to Defensive Action (5 stages): Defenses that change with what attackers are doing: detections built, weaknesses reprioritized and hunts run for the threats relevant to the organization.
  • Vulnerability Found to Fix Verified (5 stages): Weaknesses fixed in the order of how likely and harmful their exploitation is here, with due dates owners agreed to, interim protection where a fix must wait, and every fix verified.
  • Security Signal to Resolved Alert (5 stages): Attacks found early, every alert triaged with its context, routine steps run the same way every time, and analysts' time spent on what matters.
  • Incident Declared to Trusted Recovery (5 stages): Less harm from each incident, systems and data restored to a trusted state in the planned order, the right people informed, disclosures decided on the facts, and lessons acted on.
  • Software Design to Secure Release (5 stages): Software designed against approved patterns, built from approved components, tested for the weaknesses that matter, released through security checkpoints, and supported when outsiders report a weakness.
  • Third-Party Request to Assured Supplier (5 stages): Outside services used without unseen or unaccepted security risk: each third party reviewed in proportion to the data and access involved, approved by the named approver, watched while engaged and exited cleanly.
  • Sensitive Data Found to Protected Data (5 stages): Sensitive data protected as its classification requires, wherever it is kept and however it moves, and destroyed securely at the end of its retention.

Who Uses It

Process owners and the teams who redesign cybersecurity work, transformation leads who need a future-state process view to plan from, and business architects who map value streams to capabilities.

How It Fits With the Other Products

Each stage names the capabilities that enable it; they are defined in the Cybersecurity Capability Model: AI-Ready Edition. The agents each stage involves are specified in Business Architecture for Cybersecurity: AI Transformation Blueprint, which also holds the business data model, use cases, controls, an operating model and a roadmap. The Cybersecurity Business Data Model is sold on its own too.

Target AI modes describe a typical large enterprise and are a starting point for your own.
